Zen-Dub-Live: Real-Time Speech-to-Speech Translation and Lip-Synchronized Video Dubbing
Version: 1.0 Date: December 2025 Authors: Hanzo AI Research Team Organization: Hanzo AI / Zen LM
Abstract
Zen-Dub-Live is a real-time streaming pipeline that combines speech-to-speech translation with neural lip-sync rendering. The system achieves glass-to-glass latency of 2.5-3.5 seconds while maintaining broadcast-quality audio and video output. By integrating Zen Omni's multimodal understanding with Zen Dub's latent-space lip manipulation, we enable live dubbing workflows for broadcast, streaming, and conferencing applications.
1. Introduction
Traditional dubbing workflows require extensive post-production, with typical turnaround times measured in days or weeks. Even "fast" automated approaches introduce latencies of 10-30 seconds, making them unsuitable for live broadcast applications. Zen-Dub-Live addresses this gap by architecting a streaming-first pipeline optimized for minimal latency while preserving quality.
1.1 Design Goals
- Latency: < 3.5 seconds glass-to-glass (capture to display)
- Quality: Broadcast-acceptable audio and video
- Consistency: Stable lip-sync without drift or artifacts
- Scalability: Support for multiple concurrent streams
- Flexibility: Pluggable components for different use cases
1.2 Key Innovations
- VAD-Aware Semantic Chunking: Intelligent speech segmentation preserving phrase boundaries
- Streaming Multimodal Translation: Incremental processing with speculative decoding
- Anchor Voice Synthesis: Pre-enrolled speaker profiles for consistent voice identity
- One-Step Latent Inpainting: Sub-frame lip-sync generation without iterative diffusion

3. Stage 1: Capture & Segmentation
3.1 Audio Capture
Audio is captured at 16kHz mono with a rolling buffer of 200ms chunks. The system maintains a 1-second lookback window for VAD context.
class AudioCapture:
def __init__(self, sample_rate=16000, chunk_ms=200):
self.sample_rate = sample_rate
self.chunk_size = int(sample_rate * chunk_ms / 1000)
self.buffer = deque(maxlen=5) # 1 second lookback
async def capture_chunk(self) -> np.ndarray:
"""Capture a single audio chunk."""
chunk = await self.stream.read(self.chunk_size)
self.buffer.append(chunk)
return chunk
3.2 Voice Activity Detection (VAD)
We employ Silero VAD for robust speech detection with streaming support:
- Threshold: 0.5 (adjustable per environment)
- Min Speech Duration: 250ms
- Min Silence Duration: 100ms (for phrase boundaries)
- Window Size: 96 samples (6ms at 16kHz)
class VADProcessor:
def __init__(self):
self.model = silero_vad.load()
self.speech_buffer = []
self.is_speaking = False
def process(self, chunk: np.ndarray) -> Optional[SpeechSegment]:
"""Process chunk and emit complete speech segments."""
confidence = self.model(chunk)
if confidence > 0.5:
self.speech_buffer.append(chunk)
self.is_speaking = True
elif self.is_speaking and len(self.speech_buffer) > 0:
# Speech ended - emit segment
segment = SpeechSegment(
audio=np.concatenate(self.speech_buffer),
start_time=self.segment_start,
end_time=time.time()
)
self.speech_buffer = []
self.is_speaking = False
return segment
return None
3.3 Video Capture
Video is captured at source framerate (typically 25/30 fps) with face detection running on every frame:
class VideoCapture:
def __init__(self, source, target_fps=30):
self.source = source
self.target_fps = target_fps
self.face_detector = MediaPipeFaceDetector()
async def capture_frame(self) -> VideoFrame:
"""Capture frame with face detection metadata."""
frame = await self.source.read()
faces = self.face_detector.detect(frame)
return VideoFrame(
image=frame,
timestamp=time.time(),
faces=[FaceROI(bbox=f.bbox, landmarks=f.landmarks) for f in faces]
)
3.4 Synchronization
Audio and video streams are synchronized using presentation timestamps (PTS):
class StreamSynchronizer:
def __init__(self, max_drift_ms=50):
self.max_drift = max_drift_ms / 1000
self.audio_queue = asyncio.Queue()
self.video_queue = asyncio.Queue()
async def get_synchronized_pair(self) -> Tuple[SpeechSegment, List[VideoFrame]]:
"""Get time-aligned audio segment and video frames."""
segment = await self.audio_queue.get()
frames = []
while not self.video_queue.empty():
frame = self.video_queue.get_nowait()
if abs(frame.timestamp - segment.end_time) < self.max_drift:
frames.append(frame)
elif frame.timestamp > segment.end_time:
# Put back future frames
await self.video_queue.put(frame)
break
return segment, frames
4. Stage 2: Understanding & Translation
4.1 Zen Omni Integration
Zen Omni (Qwen3-Omni-30B-A3B) provides multimodal speech-to-speech translation with streaming support:
class ZenOmniTranslator:
def __init__(self, model_path="zenlm/zen-omni"):
self.processor = AutoProcessor.from_pretrained(model_path)
self.model = Qwen3OmniMoeForConditionalGeneration.from_pretrained(
model_path,
torch_dtype=torch.bfloat16,
device_map="auto"
)
async def translate_stream(
self,
audio_segment: SpeechSegment,
source_lang: str = "en",
target_lang: str = "es"
) -> AsyncIterator[TranslationChunk]:
"""Stream translated text chunks."""
inputs = self.processor(
audio=audio_segment.audio,
sampling_rate=16000,
return_tensors="pt",
task="translate",
source_language=source_lang,
target_language=target_lang
)
streamer = TextIteratorStreamer(
self.processor.tokenizer,
skip_prompt=True,
skip_special_tokens=True
)
generation_kwargs = dict(
**inputs,
streamer=streamer,
max_new_tokens=256,
do_sample=True,
temperature=0.7,
use_cache=True
)
# Run generation in background
thread = Thread(target=self.model.generate, kwargs=generation_kwargs)
thread.start()
# Yield chunks as they arrive
for text_chunk in streamer:
yield TranslationChunk(
text=text_chunk,
timestamp=time.time(),
is_final=False
)
thread.join()
yield TranslationChunk(text="", timestamp=time.time(), is_final=True)
4.2 Speculative Translation
For reduced latency, we employ speculative decoding with a smaller draft model:
class SpeculativeTranslator:
def __init__(self):
self.draft_model = AutoModelForSeq2SeqLM.from_pretrained(
"zenlm/zen-nano-translator"
)
self.target_model = ZenOmniTranslator()
async def translate_speculative(
self,
segment: SpeechSegment,
num_speculative_tokens: int = 4
) -> str:
"""Use smaller model to speculate, larger model to verify."""
# Draft translation (fast)
draft_output = await self.draft_model.translate(segment)
# Verify with target model (accurate)
verified = await self.target_model.verify_and_correct(
segment,
draft_output,
num_speculative_tokens
)
return verified
4.3 Context Management
Maintain conversation context for coherent translations:
class TranslationContext:
def __init__(self, max_history: int = 10):
self.history: List[TranslationPair] = []
self.max_history = max_history
self.speaker_profiles: Dict[str, SpeakerProfile] = {}
def add_translation(self, source: str, target: str, speaker_id: str):
"""Add translation pair to context."""
self.history.append(TranslationPair(
source=source,
target=target,
speaker_id=speaker_id,
timestamp=time.time()
))
if len(self.history) > self.max_history:
self.history.pop(0)
def get_context_prompt(self) -> str:
"""Build context for coherent translation."""
lines = []
for pair in self.history[-5:]:
lines.append(f"[{pair.speaker_id}] {pair.source} -> {pair.target}")
return "\n".join(lines)
5. Stage 3: Voice Synthesis
5.1 Anchor Voice System
Pre-enrolled speaker voices ensure consistent identity across translations:
class AnchorVoice:
def __init__(self, voice_id: str, reference_audio: np.ndarray):
self.voice_id = voice_id
self.speaker_embedding = self._extract_embedding(reference_audio)
self.prosody_model = ProsodyPredictor()
def _extract_embedding(self, audio: np.ndarray) -> torch.Tensor:
"""Extract speaker embedding from reference audio."""
# Use speaker verification model
wav2vec = Wav2Vec2ForXVector.from_pretrained("microsoft/wavlm-base-sv")
embedding = wav2vec(torch.tensor(audio)).embeddings
return F.normalize(embedding, dim=-1)
async def synthesize(
self,
text: str,
prosody_reference: Optional[np.ndarray] = None
) -> np.ndarray:
"""Synthesize speech with anchor voice characteristics."""
# Predict prosody from text and optional reference
prosody = self.prosody_model.predict(text, prosody_reference)
# Generate speech with voice cloning
audio = await self._generate_speech(
text=text,
speaker_embedding=self.speaker_embedding,
prosody=prosody
)
return audio
5.2 Prosody Transfer
Transfer emotional and rhythmic characteristics from source to target:
class ProsodyTransfer:
def __init__(self):
self.pitch_extractor = PitchExtractor()
self.energy_extractor = EnergyExtractor()
def extract_prosody(self, audio: np.ndarray) -> ProsodyFeatures:
"""Extract prosody features from source audio."""
return ProsodyFeatures(
pitch_contour=self.pitch_extractor(audio),
energy_contour=self.energy_extractor(audio),
duration_ratios=self._compute_durations(audio)
)
def apply_prosody(
self,
target_audio: np.ndarray,
source_prosody: ProsodyFeatures,
strength: float = 0.7
) -> np.ndarray:
"""Apply source prosody to target audio."""
# Interpolate between target and source prosody
modified = target_audio.copy()
# Pitch modification
modified = self._modify_pitch(
modified,
source_prosody.pitch_contour,
strength
)
# Energy modification
modified = self._modify_energy(
modified,
source_prosody.energy_contour,
strength
)
return modified
5.3 Viseme Generation
Generate phoneme-aligned visual features for lip-sync:
class VisemeGenerator:
# Standard viseme mapping (CMU to viseme)
PHONEME_TO_VISEME = {
'AA': 'ah', 'AE': 'ah', 'AH': 'ah',
'AO': 'oh', 'AW': 'oh',
'AY': 'ah',
'B': 'bmp', 'P': 'bmp', 'M': 'bmp',
'CH': 'sh', 'JH': 'sh', 'SH': 'sh', 'ZH': 'sh',
'D': 'td', 'T': 'td', 'N': 'td',
'DH': 'th', 'TH': 'th',
'EH': 'eh', 'ER': 'eh',
'EY': 'eh',
'F': 'fv', 'V': 'fv',
'G': 'kg', 'K': 'kg', 'NG': 'kg',
'HH': 'silent',
'IH': 'ih', 'IY': 'ih',
'L': 'l',
'OW': 'oh', 'OY': 'oh',
'R': 'r',
'S': 'sz', 'Z': 'sz',
'UH': 'uw', 'UW': 'uw',
'W': 'w',
'Y': 'y'
}
def __init__(self):
self.aligner = ForcedAligner() # Montreal Forced Aligner or similar
def generate_visemes(
self,
audio: np.ndarray,
text: str
) -> List[VisemeFrame]:
"""Generate time-aligned viseme sequence."""
# Force-align audio to text
alignment = self.aligner.align(audio, text)
visemes = []
for phone in alignment.phones:
viseme = self.PHONEME_TO_VISEME.get(phone.label, 'silent')
visemes.append(VisemeFrame(
viseme=viseme,
start_time=phone.start,
end_time=phone.end,
intensity=phone.confidence
))
return visemes
6. Stage 4: Lip-Sync Rendering
6.1 Zen Dub Integration
Zen Dub uses a VAE latent-space approach for real-time lip manipulation:
class ZenDubRenderer:
def __init__(self, model_path="zenlm/zen-dub"):
self.vae = AutoencoderKL.from_pretrained(f"{model_path}/vae")
self.unet = UNet2DConditionModel.from_pretrained(f"{model_path}/unet")
self.face_encoder = FaceEncoder.from_pretrained(f"{model_path}/face_encoder")
self.audio_encoder = AudioEncoder.from_pretrained(f"{model_path}/audio_encoder")
async def render_frame(
self,
frame: VideoFrame,
audio_features: torch.Tensor,
viseme: VisemeFrame
) -> np.ndarray:
"""Render single frame with lip-sync."""
face_roi = frame.faces[0] # Primary face
face_crop = self._extract_face(frame.image, face_roi)
# Encode face to latent space
face_latent = self.vae.encode(face_crop).latent_dist.sample()
# Encode audio features
audio_embedding = self.audio_encoder(audio_features)
# Single-step inpainting in latent space
modified_latent = self.unet(
face_latent,
audio_embedding,
viseme_embedding=self._embed_viseme(viseme)
)
# Decode back to pixel space
modified_face = self.vae.decode(modified_latent).sample
# Blend back into original frame
output = self._blend_face(frame.image, modified_face, face_roi)
return output
6.2 One-Step Latent Inpainting
Unlike diffusion-based approaches requiring multiple denoising steps, we use a trained one-step generator:
class OneStepInpainter:
"""
Single forward-pass lip modification without iterative denoising.
Achieves ~10ms per frame on A100, ~25ms on consumer GPUs.
"""
def __init__(self):
self.generator = UNetGenerator(
in_channels=8, # 4 face latent + 4 audio condition
out_channels=4,
hidden_dims=[256, 512, 512, 256]
)
def forward(
self,
face_latent: torch.Tensor,
audio_condition: torch.Tensor,
mouth_mask: torch.Tensor
) -> torch.Tensor:
"""Single-step inpainting."""
# Concatenate inputs
x = torch.cat([face_latent, audio_condition], dim=1)
# Generate modified latent
output = self.generator(x)
# Apply mask - only modify mouth region
result = face_latent * (1 - mouth_mask) + output * mouth_mask
return result
6.3 Temporal Smoothing
Ensure smooth transitions between frames:
class TemporalSmoother:
def __init__(self, window_size: int = 3):
self.window_size = window_size
self.buffer = deque(maxlen=window_size)
def smooth(self, latent: torch.Tensor) -> torch.Tensor:
"""Apply temporal smoothing to latent."""
self.buffer.append(latent)
if len(self.buffer) < self.window_size:
return latent
# Gaussian-weighted average
weights = torch.tensor([0.25, 0.5, 0.25])
smoothed = sum(w * l for w, l in zip(weights, self.buffer))
return smoothed
7. Hanzo Orchestration Layer
7.1 Pipeline Coordinator
Central orchestration managing all pipeline stages:

self.synthesizer = SynthesisStage(config.synthesis)
self.renderer = RenderStage(config.render)
# Inter-stage queues
self.capture_queue = asyncio.Queue(maxsize=10)
self.translation_queue = asyncio.Queue(maxsize=10)
self.synthesis_queue = asyncio.Queue(maxsize=10)

translation = await self.translator.translate(segment)
latency = time.time() - start
await self.translation_queue.put((translation, frames))
self.metrics.record_translation(latency)
async def _synthesis_loop(self):
"""Synthesis stage - voice generation."""
while True:
translation, frames = await self.translation_queue.get()
start = time.time()
audio, visemes = await self.synthesizer.synthesize(translation)
latency = time.time() - start
await self.synthesis_queue.put((audio, visemes, frames))
self.metrics.record_synthesis(latency)
async def _render_loop(self):
"""Render stage - lip-sync video."""
while True:
audio, visemes, frames = await self.synthesis_queue.get()
start = time.time()
output_frames = await self.renderer.render(frames, audio, visemes)
latency = time.time() - start
await self._output(audio, output_frames)
self.metrics.record_render(latency)
7.2 Broadcast Integration
Support for professional broadcast workflows:
class BroadcastOutput:
"""Output adapters for broadcast systems."""
@staticmethod
def create_sdi_output(device: str) -> "SDIOutput":
"""Create SDI output via Decklink/AJA."""
return SDIOutput(device)

def create_rtmp_output(url: str) -> "RTMPOutput":
"""Create RTMP output for streaming platforms."""
return RTMPOutput(url)
@staticmethod
def create_srt_output(port: int) -> "SRTOutput":
"""Create SRT output for reliable streaming."""
return SRTOutput(port)
7.3 Monitoring & Metrics
Real-time performance monitoring:
class PipelineMetrics:
def __init__(self):
self.capture_latencies = deque(maxlen=100)
self.translation_latencies = deque(maxlen=100)
self.synthesis_latencies = deque(maxlen=100)
