Hanzo Improvement Proposals (HIPs)

Hanzo Improvement Proposals (HIPs) are the primary mechanism for proposing new features, gathering community input, and documenting design decisions for the Hanzo AI ecosystem. This process ensures that changes to the Hanzo platform are transparently reviewed and achieve community consensus before implementation.

What is a HIP?

A Hanzo Improvement Proposal (HIP) is a design document that provides information to the Hanzo community about a proposed change to the system. HIPs serve as the formal pathway to introduce improvements and build agreement on their adoption. They are used for:

  • Proposing new AI architectures, models, and infrastructure
  • Defining standards for agent frameworks, protocols, and interfaces
  • Collecting community input on platform design
  • Documenting design decisions with pedagogical context (why we built what we built)

Quick Start

  • New to HIPs? Begin with HIP-0000, the Hanzo AI Architecture overview
  • Create a new HIP: copy docs/templates/hip-template.md to HIPs/hip-<NNNN>-<slug>.md, then run python3 scripts/lint-hips.py
  • View all HIPs: See the complete index below

HIP Process

  1. Have an idea — check first whether the thing already has a HIP.
  2. Draft it — copy docs/templates/hip-template.md. It lands as Draft.
  3. Open a pull request — to hanzoai/hips.
  4. Get reviewed — editors read it for completeness; the lint reads it for structure. Both must pass.
  5. Build it. This is the step that moves the status, and the only one.
  6. Mark it Final — once the thing it specifies exists in the code.

A status is a claim about the world, not a stage in a queue. Review and Last Call used to sit between 3 and 6 and told a reader nothing they could act on: a proposal under review is still one you cannot build against. They are gone.

Types of HIPs

scripts/lint-hips.py holds the machine copy of these three vocabularies and fails the build on any value outside them. This section and that file must agree.

  • Standards Track: describes one thing we build and maintain. Exactly one public repository, and exactly one HIP for it. Requires a category.
  • Process: how we work — numbering, branch names, what is public. Not 1:1 with a repository, and not expected to be.
  • Meta: governance, principles, and commitments.
  • Informational: guidance that normatively requires nothing.

Categories

Standards Track HIPs carry exactly one:

Core · Interface · Infrastructure · Security · Cryptography · Operator · Bridge · Governance · Meta · Application · Platform

Status

Three words. Each answers one question — can I rely on this? — and nothing else.

Status Meaning
Draft Proposed. Nothing implements it yet, or the document itself describes work still ahead. Argue with it; do not build against it.
Final The thing it specifies exists in the code. The spec is settled — changing it takes a new HIP.
Living A document that never finishes: governance and process, amended in place rather than replaced. Every Meta and Process HIP is one.

vocabulary.json is the machine copy. scripts/lint-hips.py, scripts/index.py and the doc site all read that file, so a status added there is a status they all know; a status written into a HIP that is not there fails the build.

Eight spellings came before these three, and every one of them is folded in vocabulary.json under folded. Three are worth stating here:

  • Active meant two different things at once. On the four Meta and Process HIPs it meant living, which is a real category. On the other 48 it meant shipped, which is Final. One word doing two jobs is why the corpus disagreed with itself about 58 proposals.
  • Review and Last Call described a queue, not a document.
  • Superseded and Withdrawn kept dead documents alive in the index. A superseded HIP is now DELETED and its successor carries the text; LK001 refuses the deletion until every document that pointed at it points at the successor instead.

Reading order

Every HIP by number is indexed below. This is the order it is learnable in, derived from the corpus rather than curated: a HIP's requires: names what a reader must already hold, so what the most HIPs require is what to read first. Regenerated by scripts/index.py.
